What finance should do when the AI bill spikes

A sudden AI bill spike is a finance incident and an operating incident. Finance should preserve the invoice evidence, confirm the period and currency, ask engineering for a volume and model bridge, and protect revenue-critical workloads before approving a blunt budget cut.

Confirm the signal

Check invoice date, credits, taxes, commitment discounts, and late adjustments. Compare the provider bill with gateway and product usage. Record the baseline, the affected period, and the materiality threshold used for escalation.

Contain without destroying value

Ask for a reversible control: pause a runaway workflow, cap an agent, move background jobs to batch, or route eligible traffic to a cheaper model. Keep customer-critical and revenue-producing flows protected. Every temporary action needs a named owner and expiry.

Ask the four questions

Was the change rate, volume, mix, or efficiency? Rate is procurement. Volume is demand or adoption. Mix is capability choice. Efficiency is cost per successful outcome, including retries, human repair, and tool calls. This framing stops every variance becoming an engineering blame exercise.

Report the decision

Show dollar impact, customer impact, quality movement, control applied, and permanent action. Classify the spike as investment, forecast error, provider event, or avoidable leakage. Update the forecast and budget owner; do not close the incident when the graph merely returns to normal.

The finance role is to make the trade-off explicit: what spend was protected, what value was preserved, and what control prevents the next surprise.
